Abstract: Industri kelapa sawit merupakan sektor vital di Indonesia dengan produksi minyak sawit global mencapai 80 juta ton pada 2023. UD Lestari menghadapi masalah tinggi pengembalian Tandan Buah Segar (TBS) akibat kualitas tidak memenuhi standar, mencapai 33,72% atau 84.045 kg dari total 1.004.655 kg pengiriman. Penelitian ini bertujuan meminimalkan pengembalian menggunakan metode DMAIC. Penelitian menggunakan pendekatan kuantitatif deskriptif dengan data primer dari observasi dan wawancara, serta data sekunder dari literatur. Metode DMAIC diterapkan melalui tahapan Define (identifikasi masalah), Measure (pengukuran KPI), Analyze (analisis Pareto dan Fishbone), Improve (strategi perbaikan), dan Control (pengendalian berkelanjutan). Faktor utama pengembalian adalah buah terlalu matang (26,32%), rusak fisik (24,42%), dan berat tidak standar (24,15%). Perbaikan melalui SOP, pelatihan, dan infrastruktur diperkirakan menurunkan pengembalian hingga 10%. The palm oil industry is a vital sector in Indonesia, with global palm oil production reaching 80 million tons in 2023. UD Lestari faces the problem of high returns of Fresh Fruit Bunches (FFB) due to substandard quality, reaching 33.72% or 84,045 kg of the total 1,004,655 kg shipment. This study aims to minimize returns using the DMAIC method. The research uses a descriptive quantitative approach with primary data from observations and interviews, as well as secondary data from literature. The DMAIC method was applied through the stages of Define (problem identification), Measure (KPI measurement), Analyze (Pareto and Fishbone analysis), Improve (improvement strategies), and Control (continuous control). The main factors contributing to returns were overripe fruit (26.32%), physical damage (24.42%), and non-standard weight (24.15%). Improvements through SOPs, training, and infrastructure are estimated to reduce returns by up to 10%.
